Your best people lose most of the week to work they were never hired to do.
That is the whole problem, and you already know it. The people you hired for judgment and relationships spend their days re-keying data, chasing status, and hunting for information that already exists somewhere in your systems.
I call it Admin Drag. In most teams I work with it runs to about 70% of the week, and it breeds faster than anyone clears it.
You have probably already tried to fix it. A tool got bought. A pilot ran. Six months later the workflow looks about the same. If that sounds familiar, the rest of this page is written for you.
The failure is almost never the technology. The tool got bolted onto a workflow that was already broken, and a broken workflow with AI in it is a faster broken workflow.
It is the early automobile problem. Everyone marveled at the horseless carriage in the expo hall. Nobody had paved the roads or trained the drivers. The machine worked. The infrastructure did not.
So the pilot stalls, and you land in Pilot Purgatory: enough tools to look modern, not enough change to matter. Meanwhile your people route around the sanctioned stack and paste client data into whatever chatbot is open. That is Shadow AI, and it is a governance problem long before it becomes an incident.
Redesign the work first. Then deploy the AI. Everything I do rests on that order.
Governed is the word that carries the weight. Anyone can sell you an agent. The Seat Test is how you tell whether what you have earned a seat or is just a subscription with ambitions.
- Does it have a named role?
- Does it have a defined job, meaning something it works from and something it hands back?
- Does a human own it?
- Is there a decision it never makes?
Four yeses and it stays. Anything less and you are paying rent.
We find what your team is already doing with AI, sanctioned or not, and what the drag is actually costing you in hours.
Your people build a working agent in the room, on your real work, and it is running before anyone leaves.
Once one seat proves out, the pattern repeats. That is where governance stops being a policy document and starts being how the work runs.
I am Mike Allton, and I build these systems in my own business before I bring them to yours.
Everything I teach runs somewhere in my own operation first: agents that handle research, drafting, scheduling, and the paperwork that used to eat my week. When I stand in front of a room of agency principals or sales leaders, I am describing work I did last Tuesday.
I have spent over a decade translating geek-speak into plain English, first in content and social, now in AI. I host The AI Hat Podcast and co-authored The Ultimate Guide to Social Media Marketing.
His keynote cut through the AI hype and spoke directly to our brokers about Admin Drag, the hours their teams lose every week to work that never touches revenue. What impressed us most was his ability to build confidence without ignoring risk. In about an hour, attendees built their first working AI assistants for territory research, networking, and sales coaching, tools they could put to work the very next day.
